A hydraulic lifter is a small piston in the valve train that uses oil pressure to take up the thermal clearance automatically, so the valves never need adjusting by hand. After a cold start these parts often tick — and this is the single most common “frightening noise” that owners bring to a workshop for nothing. Below is where the line runs between normal and faulty, and what to check first.

Why it happens specifically when cold

Inside a lifter there is a plunger pair and a check valve. While the engine runs, the plunger chamber is full of pressurised oil and the lifter holds the clearance between the camshaft lobe and the valve at zero. Overnight some of that oil drains into the sump and air is left in the chambers.

At startup the clearance in the valve train is not taken up by anything for a while — the lobe strikes the lifter, and you hear the characteristic dry ticking, at half the frequency of crankshaft speed, because the camshaft turns half as fast. The oil pump raises pressure, oil pushes the air out of the plungers, and the noise goes.

That is a designed-in process, not a fault: a lifter is built to tolerate a short spell running dry after the car has stood.

When ticking when cold is normal

The markers that mean there is nothing to worry about:

  • the ticking lasts from a few seconds up to 10–30 seconds after starting;
  • in hard frost, up to a minute or two: thickened oil takes longer to reach the cylinder head;
  • the sound is even, high-pitched, like a sewing machine, without a metallic rumble;
  • once warm, the engine runs quietly, with normal power and consumption and no fault codes.

If that is your picture, keeping an eye on the oil level and the usual change intervals is enough. A note for cars that have stood a long time: after two or three weeks parked, the engine may tick longer than usual for a start or two — the oil has drained almost completely — and that is not a worry either, as long as the sound then returns to its usual few seconds.

Two clarifications. First, a knock when hot is more serious than one when cold: it means the lifter is not holding pressure and the clearance is permanent. Over time that hammers the contact surfaces and can lead to a burnt valve. Second, ticking that changes neither with warm-up nor with revs is often unrelated to the lifters — compare it with the symptom page ticking engine.

The character of the sound separates lifters from a stretched timing chain: a chain gives a low rumble and rustle from the timing drive end, while lifters give an even, high tick from the top, under the valve cover.

Oil is the main suspect

Before replacing the lifters, it is almost always worth dealing with the oil — in most cases prolonged ticking starts right here:

  • the age of the oil: past 10,000–15,000 kilometres without a change the additives are spent, the oil gets dirty, and plungers start to stick;
  • the wrong viscosity: oil that is too thick reaches the cylinder head slowly in winter, oil that is too thin does not hold in the plungers; the reference is the engine manufacturer’s specification, not general advice;
  • a low level — at idle the pump draws in air and the lifters take in air with it;
  • a clogged oil filter or pickup screen — pressure sags at idle.

For city driving there is a nuance worth knowing: the change interval is more honestly counted in engine hours than in kilometres. An hour in traffic ages the oil almost as much as an hour on the motorway, while the odometer counts only a few kilometres. So for mostly urban use a 15,000-kilometre interval is sensibly shortened to around 7,000–10,000 — the lifters are the first part to say thank you for fresh oil.

A practical order: check the level, change the oil and filter for fresh ones meeting the manufacturer’s specification, drive 300–500 kilometres and assess the result. Aggressive five-minute flushes on a high-mileage engine are at your own risk: lifted dirt can block passages and make the noise worse.

If the oil did not help

The next step is diagnosis: the engine is listened to with a stethoscope, the ticking lifters are located, and oil pressure is measured. Sometimes the mechanic presses each lifter in turn with the valve cover off — a healthy one resists noticeably, a worn one collapses easily.

Replacing lifters is a medium-difficulty job: the valve cover has to come off, and on many engines the camshafts as well. Two things are worth agreeing in advance. The whole set is replaced rather than the noisy one: if one lifter is worn, the rest are usually close behind, and doing them separately means paying for the same disassembly twice. And the camshaft lobes are inspected while the engine is open, because a lifter that has been ticking for months leaves marks on the lobe.
